The three kinds of partner, and what each is good for
These are different businesses with different economics. The right choice depends on which part of the decision you actually need help with.
| Partner type | Strongest at | Structural limitation |
|---|---|---|
| Strategy firm | Framing the decision, board-grade business case, benchmarking scope against peers | Rarely present during execution; the plan is handed to someone else to deliver |
| Service provider / GCC-as-a-service | Speed to first seats, entity and infrastructure, hiring machinery already running | Revenue depends on you staying on their platform, which colours the build-versus-rent advice |
| Operator-led advisor | Decisions made by people who have run centers: work split, governance, attrition reality | Smaller bench; needs sequencing with delivery partners on large simultaneous scale-ups |
Questions that produce a signal rather than a pitch
- Under which conditions would you tell us not to build a center? A partner with no such answer is selling, not advising.
- Which named people will still be on this engagement twelve months from now, and is that in the contract?
- What do you earn if we choose a managed model instead of a captive?
- Show us a center you advised that under-performed, and what you changed.
- Which city would you not recommend for our skill profile, and why?
- Who owns the hiring plan when the first wave misses its target — you or us?
Ask each of these in the room, and note who answers with specifics.
A selection process that takes weeks, not quarters
- 01
Define the decision you need help with
Feasibility, location, operating model or execution are different engagements. Buying all four from one firm is usually how scope inflates.
- 02
Shortlist by structure, not by logo
One candidate from each partner category above forces the trade-offs into the open.
- 03
Run a paid diagnostic, not a free proposal
A short paid piece of work reveals judgement quality. Free proposals reveal sales quality.
- 04
Contract for continuity and exit
Named individuals, a defined hand-over artefact, and the right to leave with the plan.
NirjiX view
The NirjiX view
The strongest predictor of a capability center that works is not the quality of the initial analysis. It is whether the person who made the recommendation is still in the room when the first hiring wave misses.
We say this as an operator-led advisor, which is a position with its own bias — we are better suited to decision and transition work than to running large simultaneous scale-ups. A partner who cannot name their own limitation is not describing the market honestly.
Frequently asked executive questions
- Should we run a formal RFP for GCC advisory?
- For execution-heavy scopes, yes — it disciplines pricing and deliverables. For the decision itself, a short paid diagnostic from two or three candidates tells you more than a hundred-page RFP response, and takes weeks less.
- Is it a conflict if our advisor also offers managed services?
- Not automatically, but it must be disclosed and priced separately. Ask what they earn under each option you are considering. If the answer differs materially, treat the operating-model recommendation as an input rather than a conclusion.
- How long should the advisory engagement run?
- Through the first operating quarter of the center, not to the signing of the lease. Most avoidable damage happens between the first hires and the first stable delivery cycle.
- What should the engagement produce?
- A decision record with the assumptions written down, a costed plan a CFO can test, a work-split that names what moves and what does not, and a governance model with owners. Anything else is supporting material.

Sources and methodology
This page reflects NirjiX practitioner experience designing, costing and standing up capability centers in India, and the same modelling logic used in the NirjiX GCC business case builder and blueprint.
We do not publish generic per-seat or per-FTE benchmarks as if they were universal. Compensation, real estate, statutory cost and attrition vary materially by city, role mix, seniority and hiring speed, and a business case built on an averaged benchmark is usually wrong in both directions at once.
The models we build with clients use your own baseline cost, your own role mix and your own ramp assumptions, then stress-test them with sensitivity ranges rather than presenting a single deterministic number.
Test the decision against your own numbers
The GCC assessment establishes whether the workload and economics support a center; the business case builder models cost, savings and sensitivities behind it.
Outputs are preliminary and intended for advisor validation before investment decisions.
